How the estimate works

The build range comes from 4 bands that published 2026 vendor pricing clusters into. Regulated data adds 25 to 40% on top, for audit logging, consent and review.

The monthly number is pure model cost: your volume times about 6,000 input tokens and 1,500 output tokens per conversation, priced at published API rates per 1 million tokens as of September 2026. Same product and same traffic can cost 45 times more on one model than another.

The first-year line adds 40 to 80% to the build for hosting, a vector database, logging, monitoring and someone who reviews edge cases.

Where the build money actually goes

The model is the cheapest part. In most projects, integration engineering and safety testing take 40 to 60% of the build.

  • Integrations. An agent that updates your CRM, creates an invoice and books a slot handles 3 APIs, 3 auth flows and 3 kinds of failure.
  • Data readiness. If your help center holds 4 versions of the refund policy, the agent will quote all 4. Cleanup is rarely in the first quote.
  • Evaluation. A test set of real questions with known good answers, run on every change. Without it, customers find your regressions.
  • Human handoff. What happens when the agent is unsure decides whether people keep using it after month 2.

When you do not need an agent

If a well-designed form solves the problem, build the form. It costs about $2,000 and never hallucinates. If your data is not ready, fix the data first, because the agent will fail on it and the agent will get the blame.
